The client ran three legacy storefronts with inconsistent checkout, poor mobile conversion, and inventory sync delays that caused overselling during promotions. Marketing could not launch campaigns without engineering intervention.

We ran a four-week discovery mapping catalog rules, payment flows, and fulfillment integrations. A strangler migration shipped category-by-category while preserving SEO equity. Performance budgets and experiment flags were defined before the first production deploy.

A Next.js storefront on a headless commerce core, backed by event-driven inventory sync and a merchant dashboard for campaigns, bundles, and real-time analytics. Checkout was reduced to three steps with wallet payments and address autofill.
